Human Systems Architecture™ · HSA™ for Teams

Coach the team, not just the people in it.

Teams are human systems in motion. HSA™ for Teams is more than team-building: it is continuous, applied learning that improves how a team works, decides, and adapts together, in real time.

The challenge

You coached the people. The system stayed the same.

Organizations invest heavily in developing individual leaders. But performance, trust, and decisions live between people, in the team as a system, and that is exactly what individual coaching leaves untouched.

75%
of cross-functional teams are dysfunctional on key measures of success
5x
more likely to be high-performing when a team works well as a system
86%
of leaders blame lack of collaboration for workplace failures

Goals shift, expectations hold

Targets move mid-quarter while the pressure to deliver never lets up.

Stakeholders pull apart

Competing priorities leave the team serving everyone and aligning with no one.

Communication breaks under stress

The moment pressure rises, listening drops and the real message gets missed.

Conflict avoided or escalated

Hard conversations get skipped, or they flare, instead of being worked through.

Silos form, collaboration weakens

Work fragments into territories and the hand-offs between them start to fail.

Learning that never lands

Insight surfaces in the offsite, then nothing changes in how the team actually operates.

Most teams already know what they should do. Few have a shared way to apply that insight in the moment, when it matters most.

The frame

The team is a system. We coach it like one.

A team is not a group of individuals. It is a living system with a life of its own.

Human Systems Architecture™ treats a team as a complex adaptive system: a living body with its own history, defenses, and intelligence. The client is the team itself, not the individuals who happen to share a manager.

Team-as-system map

We map the team as a living system: its history, roles, defenses, and how it really makes decisions under pressure.

Validated measurement

Teams Pulse, the Holistogram Aggregate, and the DPI give the team a mirror it cannot argue with, baseline and delta.

The Agile Wellness Method

Inspect, Adapt, Improve. Small, reassessed shifts compound into durable change in how the team works.

AI between sessions

Fergus, the team’s AI coaching copilot, keeps agreements, dashboards, and practices alive between sessions in the HWH platform.

What HSA™ brings to teams

From insight to action, together.

Using structured frameworks, validated assessments, and guided team coaching, HSA™ for Teams is applied, not abstract. The goal is not just understanding. It is application: using insight to improve experience, performance, and outcomes as the work is happening.

Teams that are confident, agile, and mature, able to learn as they go.

  • Understand how the team system is currently functioning
  • Clarify a shared direction and definition of success
  • Develop confidence in navigating complexity together
  • Strengthen communication, listening, and respect
  • Address conflict constructively and in real time
  • Practice results-oriented interdependence
  • Move from reactivity to intentional response
  • Create win-win-win outcomes for the team, partners, and organization

The path forward

Where you are, where you’re going, and how to get there together.

HSA™ for Teams gives a team a shared, practical way to see itself clearly and move forward with confidence, agility, and shared accountability.

Phase 1

Understand where the team is

A neutral, shared baseline of how the team communicates, decides, handles conflict, collaborates, and aligns with organizational goals and KPIs. Not blame, not opinion.

Phase 2

Clarify where it wants to go

Guided facilitation to define success together, name the shifts that matter, align on priorities, and surface stakeholder needs and constraints.

Phase 3

Navigate forward in real time

A certified HWH® team coach helps the team apply insight during real meetings and decisions, work conflict productively, and adjust as it goes. Learning-in-action, not learning after the fact.

The Agile Wellness cycle: Inspect, Adapt, Improve, repeating

How it works

The Agile Wellness™ Cycle

Every engagement runs on the HWH® method: small, measured shifts that compound into systemic change, one cycle at a time.

  • 1
    Inspect
A validated HWH® assessment, the Teams Pulse™, Holistogram™ Aggregate, or DPI, gives the team an honest baseline of how it works today.
  • 2
    Adapt
Guided by an HWH®-certified coach, with eCourses, the Fergus AI copilot, and targeted practices, the team applies small, deliberate shifts.
  • 3
    Improve
A retake reveals measurable change, the delta, visualized for the team and sponsor, focusing the next cycle.

↻  Repeat, small shifts create systemic change, one Agile Wellness™ cycle at a time.

What we do, and don’t

Six modalities. Only one of them is coaching.

Team coaching sits alongside team building, training, consulting, mentoring, and facilitation. We are explicit about the boundaries, about when to re-contract, and about when to pause to protect psychological safety.

ICF chart comparing six team development modalities
  • Team building
Short bursts of connection and morale. Valuable, but not a system change.
  • Training & consulting
Teaches skills or supplies expert answers. The team stays dependent on the input.
  • Facilitation & mentoring
Runs a process or shares experience for a defined moment or topic.
  • Team coaching
Partners with the team as a single client over time, so it grows its own sustainable capacity.

Clear boundaries

What HSA™ for Teams is, and is not.

It is

  • Non-clinical and non-diagnostic
  • Grounded in systems thinking and applied learning
  • Delivered by certified HWH® team coaches
  • Focused on real-time application and results

It is not

  • A one-off workshop
  • A personality model
  • A retreat or team-building exercise
  • A substitute for leadership accountability

HSA™ complements and empowers leadership by making team dynamics visible, navigable, and improvable.

The developmental backbone

The HWH® Team Engagement Arc

Each stage earns the right to the next. We contract before we diagnose, measure before we propose, and never develop a team we have not yet understood, so a sponsor sees exactly what they are buying and exactly what changed.

1

Contract

Partner with sponsor, leader, and team. Assess readiness and co-create values-aligned agreements.

2

Diagnose

Stakeholder interviews surface patterns: power, safety, conflict, and what nobody is saying.

3

Measure

Teams Pulse, the Holistogram Aggregate, and the DPI give the system a mirror it cannot argue with.

4

Propose

Synthesize findings into a report and a proposal defining scope, deliverables, and fees.

5

Develop

Values and intentional agreements, team sessions, and negotiation work when conflict surfaces.

6

Evaluate

Reassessment and delta reporting with team and sponsor, follow-up, and the next cycle.

Understand the systemLeave it self-sustaining

Measurement

Validated instruments give the team a mirror it cannot argue with.

We administer, interpret, and debrief each validated instrument on the HWH platform: a baseline at contracting, a reassessment at close, and aggregate reporting that shows the sponsor what moved without exposing any individual.

Questions

What sponsors ask before starting.

What is HSA™ for Teams?

HSA™ for Teams is Happy Whole Human’s team coaching system built on Human Systems Architecture. It partners with a team as a single client so the team grows its own capacity to work, decide, and adapt together, using validated assessments, the HWH Team Engagement Arc, and the Agile Wellness cycle. It is created by Dr. Lisa Leit, an ICF Advanced Certified Team Coach (ACTC), and delivered by HWH®-certified team coaches.

How is it different from team building, training, or facilitation?

Team building creates one-off connection, training teaches skills, consulting supplies answers, and facilitation runs a process. Team coaching partners with the team over time as a single client so it builds its own sustainable capacity. Our coaches are explicit about these boundaries and re-contract when a session needs a different modality.

Who is it for?

Leadership teams, executive teams, and intact working teams inside organizations, especially those navigating growth, change, AI and agile transformations, merged or newly formed teams, or recurring conflict and trust issues.

What does an engagement include?

A structured engagement follows the HWH Team Engagement Arc: contract with the sponsor and team, diagnose through stakeholder interviews, measure with validated Teams Pulse and DPI assessments, propose a scoped plan, develop the team across sessions, and evaluate with a reassessment and delta report. Teams also get the HWH platform and the Fergus AI copilot between sessions.

How do you measure results?

Every engagement is bracketed by validated instruments: a Teams Pulse baseline and the Holistogram Aggregate and Dynamic Patterns Index for teams at contracting, then a reassessment and a Delta Report at close. Sponsors see what moved without any individual being exposed.

Is Happy Whole Human evidence-based and validated?

Yes. Happy Whole Human earned Validation for Outcomes from the Validation Institute in the Well-Being category, including a statistically significant increase in employees’ intention to stay, and the HealthValue Award for Well-Being. The HWH approach is trauma-informed and ICF-aligned.

Are sessions online or in person?

Engagements are delivered online by secure video for teams across the U.S. and internationally, through the Happy Whole Human Institute in Austin, Texas. On-site work can be scoped when it is the right fit.

How is an engagement priced?

Team engagements are scoped to the team’s size, goals, and timeline, then fixed in a written proposal after the Discovery Call and diagnosis, so the sponsor knows exactly what they are buying and what changed. Book a complimentary Discovery Call to scope yours.
